A client pays $1,800 for eight sessions to remove a wrist tattoo. You deposit the $1,800, pay rent, and think the month was excellent. Two months later the client is on session three, the laser needs a $600 tip replacement, and your books still show $1,800 in revenue when only $675 has been earned.

Laser tattoo removal is a package-deferred-revenue business with a capital-intensive machine and a gross margin that looks extraordinary until you allocate the laser and the no-show.

Package Deferred Revenue

An 8-session package is not one sale of $1,800 — it is eight performance obligations of $225 each. The accounting:

  • At sale: Dr Cash $1,800 / Cr Deferred Revenue — Tattoo Removal Packages $1,800. The cash is in the bank; the revenue is not yet earned.
  • After each session: Dr Deferred Revenue $225 / Cr Revenue — Tattoo Removal $225.

Breakage: Some clients buy and never complete. Packages that expire or are abandoned are not revenue until expiration or abandonment under your contract, and in some states unredeemed prepayments may be unclaimed property. Don't recognize breakage early.

No-show and reschedule: A no-show that still counts as a session under the contract can be recognized, but a rescheduled session that will be made up cannot. Your scheduling software and your ledger must agree on sessions delivered, not sessions booked.

Discounts: A "pay in full" discount that drops the package to $1,600 is a $200 discount allocated across all eight sessions — $200 per session revenue, not $225. That changes margin and should change the price list you evaluate.

Laser Equipment Depreciation Per Pulse

A Q-switched or picosecond laser at $45,000–$90,000 depreciates by use, not just by time. A $60,000 laser with a 3,000-session life is $20 per session in depreciation, before maintenance and tip replacement.

  • Tip or fiber: A $600 tip every 150 sessions is $4 per session.
  • Room and utilities: The treatment room rent, insurance, and laser service contract, allocated per session. If monthly fixed costs are $3,200 and you do 80 sessions, fixed per session is $40.

Total cost per session for an 8-session package at $225 per session: $20 laser + $4 tip + $40 fixed + $12 labor (technician time) = $76. Gross margin 66%. Without the fixed allocation, you thought margin was 84% and priced the next package too low.

Per-Session Margin Math at 80–90% Gross

The industry's 80–90% claim is gross before the fixed costs that actually run the business. The levers that move true margin:

  • Sessions per package vs. price: An 8-session package at $1,800 is $225 per session; a 6-session at $1,400 is $233 per session; a 10-session at $2,100 is $210. Track margin per session, not per package, to see which package the market actually wants.
  • Technician utilization: A laser idle for 6 hours is a fixed cost without revenue. Utilization = sessions delivered / sessions available. At 45% utilization, fixed per session is high; at 75%, it drops and true margin rises without any price change.
  • Aftercare and retail: Numbing cream, aftercare kits, and sunscreen have their own COGS and margin, often lower than the laser service. Keep them as Revenue — Retail with separate COGS.
