When a truck unloads 20 tons of corn at a feed mill, the physical movement is obvious. The accounting question is not: does that corn belong to the mill, or is the mill holding it temporarily for a customer?
That answer changes almost everything. It determines whether the grain belongs in inventory, whether the invoice is product revenue or a processing fee, how shrink is investigated, and whether a profitable-looking month is actually carrying an unrecorded obligation to a customer. Feed mills often combine custom grinding, formula blending, ingredient resale, and private-label production under one roof. The books need to show those businesses separately.
Here is a practical bookkeeping framework for doing that.
Start With Ownership, Not the Bin
A bin is a physical location. It is not an accounting category.
Before recording a receipt, identify the ownership and the contract behind the load:
- Customer-owned ingredients: A ranch, farm, or livestock operation delivers grain or other ingredients for the mill to grind, blend, or pelletize. If the customer retains title, the material is not the mill's inventory. The mill earns a processing or blending fee.
- Mill-owned ingredients: The mill buys corn, soybean meal, minerals, forage, additives, or packaging for resale or use in its own formulas. These costs become inventory and later flow to cost of goods sold.
- Purchased finished feed: The mill buys finished products from another manufacturer and resells them. The purchase cost, freight, and other appropriate acquisition costs form the inventory cost under the mill's chosen accounting method.
- Consigned or vendor-owned stock: A supplier places ingredients or finished bags at the mill but retains ownership until a sale or other triggering event. The contract controls the accounting; the physical count alone does not.
Give each receipt a lot number, owner, commodity or ingredient code, quantity, quality information, storage location, and contract reference. That operational record is the bridge between the scale ticket and the general ledger.
If ownership is unclear, stop the posting process and resolve it before the material is blended with another lot. Once two owners' grain is mixed, reconstructing the answer from memory is expensive and error-prone.
Separate the Four Revenue Streams
One “feed sales” account hides the economics of a feed mill. A more useful chart of accounts separates at least these streams:
Custom grinding and processing
The mill supplies equipment, labor, energy, quality control, and handling. The customer supplies the material and receives the processed output. The invoice may be based on tons received, tons processed, batches, or a minimum run charge.
When the contract is genuinely a processing arrangement, record the fee as service revenue. Do not record the customer's grain as a purchase and the returned feed as a sale just because the material passed through your building. Doing so inflates both revenue and inventory.
Formula blending and pelleting
Blending can be either a service or a product sale. If the customer supplies the ingredients and pays for the formulation, mixing, pelleting, or bagging, treat the charge as a separate service stream. If the mill buys the ingredients, controls the formula, and sells a finished ration, the mill is generally operating a product business for that batch.
The distinction should appear on the work order and the invoice. A line labeled “blend fee” is not enough if the contract says the mill bought and resold the ingredients. Your accountant should review unusual arrangements, especially when the mill guarantees the finished product's specifications or takes responsibility for unsold stock.
Ingredient and finished-feed sales
This is the traditional inventory model: the mill buys inputs, holds them, converts them into finished goods, and sells those goods. Revenue is recorded when the product is sold under the business's accounting policy; the related inventory cost is released to cost of goods sold.
Keep bulk ingredient sales, bagged finished feed, minerals, premixes, and retail products in separate revenue categories when their margins or sales taxes differ. That makes it possible to see whether the mill is earning money from manufacturing, distribution, or a high-volume product with a thin margin.
Storage, delivery, and testing fees
Storage, delivery, formulation, sampling, and laboratory charges often have different cost drivers from feed sales. Track them separately instead of burying them in the product price. A delivery fee may cover fuel and driver time; a lab charge may cover a third-party test; a storage fee may be earned over the time material remains in the mill's custody.
Separate revenue accounts make pricing decisions much easier. You can ask whether a custom-grind rate covers the mill's actual run time and energy cost without confusing that answer with the margin on a bag of proprietary feed.
Build a Lot-Level Inventory Record
For mill-owned material, the inventory record should answer five questions at any time:
- What is the ingredient or finished product?
- How much is on hand in the unit used for purchasing and selling?
- What did it cost, including appropriate freight and acquisition charges?
- Where is it stored, and which lot or batch does it belong to?
- What quality, moisture, test, or expiration information could affect its usable value?
Track both quantity and dollars. A balance sheet amount without a reliable tonnage count will not reveal a leaking bin, a bad scale, excess moisture, or a customer-owned lot accidentally consumed in a mill-owned batch.
For bulk commodities, choose a consistent costing method with your accountant. FIFO, weighted-average cost, and specific identification can produce different results when commodity prices move quickly. The method matters less than applying it consistently, documenting the policy, and reconciling it to actual quantities.
The IRS describes inventory as important to clearly reflecting income when purchasing, producing, or selling merchandise is an income-producing factor. It also permits perpetual or book inventory systems when they follow sound accounting practices, with physical inventory checks at reasonable intervals. A qualifying small business may have tax-method options, but a tax simplification does not eliminate the management need to know what is in the bins and what each batch really costs.
Treat Customer-Owned Grain as a Custody Obligation
Customer-owned material needs its own subledger, even when it does not appear as an asset on the balance sheet.
At receipt, record the lot in an off-ledger or operational custody register with:
- customer and contract number;
- scale ticket and delivery date;
- gross, tare, and net weight;
- commodity, grade, moisture, and test results;
- storage location and owner;
- authorized blend or processing instructions; and
- quantity returned, transferred, or consumed.
The financial entry for a custom-grind job might look like this conceptually:

Cr Custom processing revenue 1,250The customer's 20 tons do not become a debit to the mill's ingredient inventory. Direct labor, power, maintenance, and other processing costs are tracked against the job or service department so the fee can be evaluated against its real cost.
If the customer pays a deposit before the work is performed, record it as a customer deposit or contract liability until the service is earned under the arrangement. If the mill buys additional ingredients for the customer's formula, identify whether those ingredients are sold to the customer, consumed as part of a finished product, or reimbursed as a pass-through. The contract and the invoice should tell the same story.
Cost a Mill-Owned Batch From Ingredients Through Sale
For a mill-owned formula, use a batch record that connects the formula version, input lots, production date, expected yield, actual yield, and finished quantity.
The accounting flow is usually easier to understand in three stages:
1. Buy and receive the inputs
Record the invoice, freight, and other appropriate acquisition costs in raw-material inventory rather than expensing everything immediately. A simplified entry is:

Cr Accounts payable 18,400Use subaccounts or dimensions for corn, soybean meal, minerals, additives, packaging, and other meaningful categories. You do not need hundreds of accounts; you do need enough structure to explain margin changes.
2. Consume inputs in production
When the batch is manufactured, move the actual or policy-based cost of ingredients and allocated production costs into work in process or finished-goods inventory. Keep the formula's standard cost separate from the actual-cost variance if you use standard costing.
For example, a batch may be expected to consume 18,000 pounds of ingredients and produce 17,600 pounds of finished feed after normal process loss. If the actual result is 17,100 pounds, record the variance and investigate it. Do not quietly adjust the selling price or leave the difference in an unexplained inventory account.
3. Release cost when the product sells
When 5,000 pounds of the finished batch ships, release the appropriate cost from finished goods to COGS. The sale and the cost release should be traceable to the same product code, batch, and shipment.
That linkage is valuable when a customer returns a product, a formula changes, a batch fails a quality test, or management asks why gross margin fell even though the selling price stayed constant.
Make Shrink and Moisture Variance Visible
Bulk inventory rarely moves in a perfect input-equals-output line. Moisture changes weight. Dust and fines may be lost during handling. Scales may drift. A transfer may be posted twice. A damaged or contaminated lot may become unusable.
Create explicit variance categories rather than letting every difference land in COGS:
- normal process loss;
- moisture or drying adjustment;
- scale or measurement variance;
- damaged or contaminated inventory;
- obsolete or off-spec inventory; and
- unexplained shrink pending investigation.
Set thresholds that trigger review. A small, documented variance may be normal for a particular commodity and process. A sudden variance in one bin, shift, or operator's runs is an internal-control signal.
Quality records matter here as much as count sheets. USDA grain-inspection materials identify moisture, protein, oil, and mycotoxins as important testing areas, and representative sampling is essential when a contaminant is unevenly distributed. Keep test results connected to the lot and use them when evaluating whether inventory is still saleable at its recorded cost.
Do not write down a questionable lot merely to make the physical count agree with the ledger. Document what happened, who approved the adjustment, the quantity affected, the expected recovery or disposal value, and the accounting treatment.
Connect Food-Safety Records to Financial Records
Feed accounting and feed safety are different systems, but they should share identifiers.
Facilities that must register with the FDA and manufacture, process, pack, or hold animal food may be subject to the Preventive Controls for Animal Food requirements in 21 CFR part 507, including current good manufacturing practices, hazard analysis, preventive controls, and recordkeeping. Exemptions and modified requirements exist, including for some farm operations and qualified facilities, so a mill should confirm its status rather than assume that its size alone decides the answer.
Your general ledger is not a food-safety plan. It should, however, be possible to trace a finished batch from its sale back to the input lots, supplier invoices, production record, quality checks, and any disposal or recall-related adjustment. A shared batch or lot ID makes that investigation faster and gives the accounting team better evidence for inventory write-downs and customer credits.
A Month-End Close for a Small Feed Mill
Run the close in a fixed order so physical facts are established before financial entries are finalized:
- Reconcile scale tickets to receiving records and vendor invoices.
- Reconcile owned inventory by commodity, lot, bin, and unit of measure.
- Reconcile customer-owned custody quantities separately from mill-owned inventory.
- Review open custom-grind and blending jobs; accrue earned fees and defer unearned deposits.
- Post production consumption and compare expected to actual batch yields.
- Review moisture, shrink, damaged, contaminated, and off-spec variances.
- Reconcile finished-feed shipments to invoices and release related COGS.
- Accrue freight, storage, utilities, labor, and other costs that belong to the period.
- Review aged customer balances, supplier credits, and inventory held under unusual contracts.
- Lock the period only after the operational report and general ledger agree.
This sequence prevents a common failure mode: posting revenue first, discovering a physical discrepancy later, and forcing an unexplained adjustment into the income statement simply to close the month.
Track the KPIs That Explain Margin
A feed mill's income statement becomes much more useful when it is paired with operating measures. Consider tracking:
- processing tons per labor hour;
- contribution margin per custom-grind ton;
- ingredient cost per finished ton;
- formula variance from standard cost;
- shrink percentage by commodity and storage location;
- inventory days on hand;
- finished-feed yield by formula;
- average days from receipt to collection; and
- gross margin separately for service work, ingredient resale, and finished products.
Use USDA feed-grain data as market context, but do not treat a public commodity price as your inventory valuation. Your books need your actual lot cost, freight, quality adjustments, and chosen costing method. Market data helps explain why costs moved; the lot record explains what you actually own.
