A feed store can have a busy day, full bins, and a healthy-looking bank balance while its margins quietly disappear. The usual culprit is not one dramatic mistake. It is a stack of small gaps: a bulk delivery received by the ton but sold by the pound, freight left in an expense account, a damaged pallet never written down, or a scale reading that does not match the inventory record.
For a farm and ranch feed store, inventory is the financial bridge between the buying decision and the sale. When that bridge is incomplete, a sales report can make a thin-margin product look profitable, and a year-end count can turn into a scramble. A practical inventory system gives you a repeatable way to see what is really on hand, what it really cost, and where the difference went.
Start with the question your records must answer
Inventory records should do more than show a quantity on a shelf. They should let you answer four questions for every meaningful product group:
- How much is physically on hand?
- What is its unit cost, including the costs needed to get it ready to sell?
- What did you sell, spoil, return, or use internally?
- Does the quantity and value in the books agree with a count and the general ledger?
That sounds basic, but feed stores have a few features that make it harder than ordinary retail. The same product may arrive in a bulk truckload, be moved into a bin, and leave in smaller weighed quantities. A bagged product may have several formulations, sizes, and suppliers that are easy to confuse at the register. Seasonal buying, supplier rebates, and volatile commodity inputs can make an old unit cost a poor guide to today's margin.
The solution is not necessarily elaborate software. It is a disciplined flow from receiving to sale to count, with product records designed around how you actually handle feed.
Build product records around the way feed moves
Create a unique item record for each product you need to measure separately. For bagged merchandise, that typically means each brand, formula, package size, and unit of measure. A 50-pound cattle ration and a 40-pound poultry feed may sit next to each other, but they need different item codes, costs, and reorder points.
Bulk feed needs an extra decision: choose a base unit and use it everywhere. A store that purchases by the ton and sells by the pound can keep the accounting in pounds, tons, or both, but the conversion must be fixed and visible. If the inventory file says 8 tons and the point of sale says 16,000 pounds, the system should reconcile those figures automatically. Do not let one staff member use 2,000 pounds per ton while another copies a supplier's different measure without documenting it.
For each item, retain at least:
- Item code and plain-language description
- Selling unit and inventory base unit
- Standard conversion, if applicable
- Supplier and supplier item number
- Bin, aisle, or storage location
- Reorder point and target stock level
- Cost method and current unit cost
- Selling price and last price-review date
This structure makes a physical count faster because the count sheet follows the store's layout. It also makes problems easier to isolate: a variance in one bin is a smaller investigation than a variance hidden inside a broad “animal feed” account.
Put the full delivered cost into inventory
The invoice price is only the start of a feed item's cost. For purchased merchandise, the cost generally includes the invoice price after appropriate trade discounts, plus transportation and other acquisition charges. That means inbound freight, unloading charges, and similar costs should not automatically disappear into a general delivery-expense account if they are necessary to acquire the inventory.
Consider a simple bulk delivery:

If the store records only the $8,000 invoice, it reports a $0.20 per-pound cost instead of $0.215. That difference is small on one pound, but it is $600 of margin missing from the product line when the load is sold.
Use a consistent allocation rule for mixed deliveries. You might allocate freight by weight, pallet count, invoice value, or another method that reasonably reflects the delivery. Weight often makes sense when a truck carries bulk and bagged feed together, but a store should document its rule and use it consistently. A changing allocation method makes month-to-month margin comparisons misleading.
Treat discounts, rebates, and returns deliberately
Trade discounts reduce inventory cost. Cash discounts, volume rebates, and supplier credits need a policy that tells the bookkeeper whether they reduce the item's cost, reduce cost of goods sold, or are recorded elsewhere. The right treatment can depend on the facts and the accounting method, so confirm the policy with your accountant before changing it.
What matters operationally is traceability. Link a rebate or credit to the supplier invoice, product family, and period it relates to. If a manufacturer rebate covers a quarter's purchases, do not leave it in a generic other-income account where it cannot improve the margin analysis for that feed line.
For returns, reverse the same cost that entered inventory. A supplier return should reduce the inventory item and the related payable or cash account. Customer returns should restore saleable inventory only when the product is genuinely resalable; damaged, opened, or contaminated feed needs a separate disposition decision.
Choose a cost method that fits your operation
Your bookkeeping needs a consistent way to decide which cost leaves inventory when a unit is sold. Common approaches include first-in, first-out (FIFO), weighted average cost, and specific identification for unusual, traceable items.
FIFO is often intuitive for dated bagged goods: the earliest purchases are assumed to sell first. Weighted average can be practical for a bulk bin where several deliveries mingle and individual loads are no longer distinguishable. Specific identification may suit high-value specialty products kept separately, but it is usually too labor-intensive for ordinary feed.
The key is to distinguish a physical rotation practice from an accounting assumption. You may physically sell the oldest bags first to protect freshness while using an accounting method chosen with your tax adviser. Both can be sensible, but the records must be internally consistent and the method should not change merely because a new method produces a better result this quarter.
For tax reporting, inventory methods and changes to them have specific rules. Small businesses may have choices that affect how inventory is accounted for, but that flexibility does not remove the need for records that clearly reflect income. Treat a change in inventory method as an accounting-and-tax decision, not a quick fix for an unfavorable count.
Make receiving a control point, not a paperwork chore
The receiving process is where many future discrepancies begin. Match the purchase order, delivery ticket, supplier invoice, and the actual product before the inventory record is updated. For bulk deliveries, capture the delivered weight, the scale or ticket reference, the bin filled, and the driver or employee confirmation. For bagged product, count cases or bags, inspect visible damage, and record shortages immediately.
A simple three-way match catches different problems:

Do not post a supplier invoice to inventory just because it arrived by email. A shipment can be short, split across deliveries, damaged, or sent to the wrong location. Conversely, do not wait weeks to record a verified receipt merely because the invoice is late. Accruing received inventory and the related payable keeps the month-end balance sheet useful.
Separate who receives goods from who approves supplier payments when your team size allows. Even a small store can use a simple owner review: one person records the receipt, another compares the invoice to the receiving record before payment.
Count bulk inventory in a way that exposes shrink
Bulk feed creates a measurement problem. A bin may not have a reliable visual quantity, and inventory can change through weighing errors, spills, moisture, dust, pests, handling, or an incorrect conversion. The book quantity is an estimate until you test it against a physical measurement.
Set a count calendar with different frequencies:
- Count high-volume bulk bins weekly or at least monthly.
- Cycle-count fast-moving or high-dollar bagged SKUs monthly.
- Count the full store at year-end, with a documented cutoff for purchases and sales.
- Recount material variances before posting an adjustment.
For a bulk bin, use a documented measurement method. That might be a calibrated scale, a bin chart based on depth and density, a supplier-certified measurement, or a controlled empty-and-refill test. Keep the method and assumptions with the count sheet. A bin estimate is less risky when the same method is used every time and its error range is understood.
When physical stock differs from the book balance, do not post the difference to a vague “miscellaneous” account and move on. Record an inventory adjustment to a dedicated shrink, spoilage, or damage account; note the item, quantity, value, reason, date, and reviewer. This turns a recurring variance into a signal. If the same bin is short each month, review the scale, the point-of-sale unit, the receiving process, and access controls.
Price from margin, not intuition
Feed-store pricing often begins with a competitor's shelf price or a familiar per-bag amount. Those are useful market signals, but they are not your margin calculation. Start with delivered unit cost, then test whether the selling price covers the gross-margin target and the operating costs that gross margin must support.
For example, a bag that costs $18.40 delivered and sells for $23.00 has a gross profit of $4.60. Its gross margin is $4.60 divided by $23.00, or 20%. The markup is $4.60 divided by $18.40, or 25%. They are not interchangeable. Mixing them up can make a target price look safer than it is.
Review prices after a meaningful supplier-cost change, not only at a calendar interval. Include the effective date of a new price in your item record. For bulk feed, compare margin both per pound and per transaction, because a small per-pound gap compounds on large orders.
Seasonal purchasing deserves the same discipline. Buying ahead can protect availability and improve cost, but it also ties up cash and raises the cost of holding slow-moving stock. Track both inventory turns and aging. A profitable item that sits too long can still strain the cash needed for the next delivery.
Reconcile the inventory subledger every month
At month-end, reconcile the inventory detail to the inventory account in the general ledger. The basic bridge is:

Keep the reconciliation packet: inventory report, general-ledger balance, count sheets, adjustment log, supplier-credit support, and reviewer sign-off. This habit pays off at tax time, supports lender conversations, and gives you a credible answer when a manager asks why a product category's margin changed.

You do not need to redesign every process at once. Start with the products and bins that create the largest financial exposure.
Week 1: map the inventory flow
Walk a purchase from order through receipt, storage, sale, and payment. List the documents produced at each stage and identify where quantity, unit, or cost can change without review.
Week 2: fix item and unit data
Clean up duplicate SKUs, set base units, document conversions, and assign locations. Confirm that the point of sale, count sheets, and accounting records use the same units.
Week 3: count and investigate
Count the top bulk bins and the most valuable or fastest-moving bagged products. Recount material differences and classify each adjustment instead of netting everything together.
Week 4: reconcile and set a rhythm
Reconcile inventory detail to the general ledger, review gross margin by product family, and schedule the next cycle counts. Assign one person to prepare the reconciliation and another to review it.
The goal is not perfect numbers every hour of the day. It is timely, explainable numbers that tell you when action is needed.
