If every dollar of revenue stopped tomorrow — your biggest client pauses, a key sales channel goes dark, a storm shuts your street for a month — how many days could your business keep paying its bills? Not roughly. Exactly. In days.

Most owners can't answer that question, and the numbers they do watch won't help. A current ratio of 2.1 sounds healthy until you realize it's padded with inventory you can't sell fast and prepaid expenses you can't spend at all. The defensive interval ratio (DIR) answers the survival question directly: it tells you how many days your liquid assets would cover your daily operating costs with zero new revenue coming in.

That number matters more than most owners think. JPMorgan Chase Institute research found that half of small businesses operate with fewer than 15 cash buffer days, and the median small business holds only about 27 days of outflows in reserve. If your runway is measured in weeks, you should at least know the exact count — and whether it's getting longer or shorter.

What the Defensive Interval Ratio Actually Measures

The defensive interval ratio compares your most liquid assets to your daily spending rate. The result is expressed in days: the length of time you could keep the lights on, pay employees, and cover operating costs if sales dropped to zero.

Think of it as a "siege number." Armies measure supplies in days; your business should measure liquidity the same way. While other ratios produce abstract decimals that need interpretation, the DIR produces a calendar answer: 23 days, 41 days, 87 days. Anyone on your team can understand what that means and whether the trend is moving in the right direction.

Note what the ratio assumes: no new revenue, no new borrowing, no fire sale of equipment. Just the cash-like resources already on your balance sheet, spent at your normal daily rate. That's a deliberately harsh scenario — and that's what makes the metric honest.

The Formula (and How to Calculate It in 10 Minutes)

The formula has two halves: defensive assets on top, daily cash spending on the bottom.

DIR (in days) = (Cash + Marketable Securities + Net Accounts Receivable) ÷ Average Daily Cash Operating Expenses

Here's how to build each half from your own books.

Step 1: Add up your defensive assets

Pull three numbers from your balance sheet:

  • Cash and cash equivalents — checking, savings, money market balances.
  • Marketable securities — short-term investments you could sell within days without a meaningful loss. If selling would take weeks or trigger a penalty, leave it out.
  • Net accounts receivable — what customers owe you, minus your allowance for doubtful accounts. Use the net figure, not gross: invoices you will never collect are not a defensive asset.

Everything else stays out. Inventory is excluded because it must be sold first — and in a zero-revenue scenario, by definition, it isn't selling. Prepaid expenses are excluded because you've already spent that money; an insurance prepayment won't make payroll. Fixed assets are excluded because liquidating equipment is a shutdown strategy, not a liquidity reserve.

Step 2: Compute your daily cash burn

Start with total annual operating expenses from your income statement, then subtract all non-cash charges — depreciation, amortization, and any other expenses that reduce reported profit without consuming cash. Divide the result by 365.

Daily cash operating expenses = (Annual operating expenses − Non-cash charges) ÷ 365

The non-cash adjustment matters. A business with heavy equipment depreciation can easily overstate its daily burn by 10–20% if it forgets this step, which understates the DIR and makes a healthy position look fragile.

One caution for seasonal businesses: a trailing 365-day average smooths away the peaks that actually kill companies. If your spending is lumpy — holiday inventory builds, summer staffing surges — run the calculation on your most expensive recent quarter instead (quarterly cash operating expenses ÷ 90). Your siege will probably arrive during the expensive season, so measure for that season.

A worked example

Imagine a small wholesale distributor with this balance sheet snapshot:

  • Cash: $60,000
  • Marketable securities: $25,000
  • Net accounts receivable: $95,000
  • Defensive assets: $180,000

And this income statement picture:

  • Annual operating expenses: $1,460,000
  • Depreciation and amortization: $65,000
  • Cash operating expenses: $1,395,000
  • Daily burn: $1,395,000 ÷ 365 = $3,822

DIR = $180,000 ÷ $3,822 ≈ 47 days

This business survives about seven weeks with no revenue. Is that good? Hold that question — we'll come back to benchmarks shortly.

Why It Beats the Current Ratio and Quick Ratio

The current ratio and quick ratio aren't wrong; they're just answering a less useful question. All three are liquidity ratios, but they differ in what they compare and what the answer means.

The current ratio (current assets ÷ current liabilities) mixes assets you can spend with assets you can't. Inventory, prepaid expenses, and slow receivables all count equally toward the numerator. A retailer can post a current ratio of 2.5 while being unable to make next Friday's payroll, because the "assets" are sitting on shelves. It also says nothing about your burn rate — the same ratio means very different things for a business spending $1,000 a day versus $50,000.

The quick ratio (cash + marketable securities + receivables ÷ current liabilities) fixes the numerator by excluding inventory and prepaids. That's a genuine improvement. But it still divides by current liabilities — a snapshot of what you owe — rather than by what you spend every day. It tells you whether you can cover your obligations, not how long you can operate. And its answer is a unitless decimal (1.2, 0.8) that requires context to interpret.

The defensive interval ratio keeps the quick ratio's strict numerator and replaces the denominator with daily cash expenses. Two upgrades follow:

  1. It measures survival time, not coverage. Liabilities are a stock; expenses are a flow. Dividing liquid resources by daily outflow yields days — a number that maps directly onto decisions like "can we weather a six-week disruption?"
  2. It's self-interpreting. Nobody needs an accounting background to grasp that 19 days is riskier than 60 days, or that a DIR falling from 52 to 31 over two quarters is a flashing warning. Try getting the same instant comprehension from "our quick ratio declined from 1.4 to 1.1."

Analysts have made this case for years: the defensive interval is frequently described as the more rational liquidity measure precisely because it frames resources against the spending rate they must sustain.

What Counts as a Good DIR?

There is no universal passing grade — the right number depends on your industry's volatility, your revenue concentration, and how fast you could cut costs in a crisis. But practical benchmarks exist:

  • Under 30 days: fragile. You are living month to month. A single disruption — a lost client, a delayed payment run, an equipment failure — can force emergency borrowing. This is where the median small business sits, which is exactly why a thin cushion turns ordinary disruptions — a late-paying anchor client, a broken oven, a flooded stockroom — into existential ones.
  • 30–60 days: adequate. You can absorb a bad month without panic. Most stable small businesses should treat 30 days as a floor, not a goal.
  • Over 60 days: strong. You can endure a serious disruption and negotiate from strength rather than desperation — with suppliers, lenders, and landlords alike.

Context sharpens these bands. JPMorgan's data shows restaurants and retailers holding roughly 19 buffer days while professional services firms hold around 31 — lower-margin, inventory-heavy businesses structurally carry less cushion. A restaurant with a 35-day DIR is outperforming its sector; a software consultancy with the same number may be under-reserved relative to peers.

More important than any absolute number is the trend. A DIR sliding from 60 to 40 over three quarters tells you that spending is growing faster than liquid reserves — a fact worth confronting while you still have 40 days to fix it. Compute the ratio monthly and chart it. The slope is the signal.

The Traps That Make Your DIR Lie to You

A ratio is only as honest as its inputs. Four common mistakes inflate the DIR and breed false confidence.

Counting receivables you'll never collect

The DIR treats every dollar of net receivables as spendable cash-in-waiting. But a 120-day-old invoice from a disputing customer is not a defensive asset — it's a hope. Before calculating, age your receivables and haircut or exclude anything seriously past due. If your allowance for doubtful accounts is stale or optimistic, your DIR is fiction. Businesses with chronic slow payers should consider using only current (under-30-day) receivables in the numerator for a conservative "tough-times" version of the metric.

Using a trailing average in a seasonal business

Averaging twelve months of expenses flatters the DIR of any business heading into its expensive season. A landscaping company measuring in March with winter-light trailing expenses will overstate its cushion just as payroll and fuel costs spike. Match the denominator to the period ahead: use the upcoming quarter's budgeted cash expenses when spending is seasonal.

Forgetting to strip out non-cash charges

This is the most common mechanical error. Depreciation and amortization lower your reported profit but consume zero cash, so leaving them in the denominator overstates daily burn and understates your runway. Pull the exact non-cash figures from your cash flow statement (operating activities section) rather than estimating — precision here is free.

Ignoring lump-sum obligations

The DIR measures operating endurance, not debt maturity. A business with a 70-day DIR and a balloon loan payment due in 30 days is not safe — the ratio simply doesn't see that payment, because loan principal isn't an operating expense. Pair the DIR with a maturity schedule: know your runway and your cliffs. The current ratio's focus on liabilities still has value here; the two metrics complement each other rather than compete.

Four Levers to Lengthen Your Defensive Interval

Because the formula is a simple fraction, every improvement strategy works on either the numerator (more liquid assets) or the denominator (lower daily burn). Ranked roughly by speed of impact:

  1. Collect receivables faster. Every day shaved off your average collection period converts receivables into cash without changing the numerator's total — but it converts doubtful future cash into certain present cash, which is what the conservative DIR rewards. Tighten payment terms for new customers, invoice the same day work completes, follow up at 7 days past due instead of 30, and offer small early-payment discounts if your margins allow. Watch your days sales outstanding (DSO) alongside the DIR; they move together.

  2. Trim daily operating burn. Renegotiate the subscriptions and service contracts that accreted during flush times, challenge every recurring charge against current revenue, and convert fixed costs to variable ones where possible. A 10% cut in daily burn lengthens a 40-day DIR to over 44 days — the same effect as adding 10% more cash, but permanent.

  3. Build a formal cash reserve policy. Decide your target DIR (say, 45 days), translate it into a dollar reserve based on current burn, and fund it like a bill — automatic transfers to a separate account until the target is hit, then maintenance transfers to stay there. Naming the account ("45-day reserve") makes raiding it a conscious decision rather than an accident.

  4. Convert idle resources into defensive assets. Slow-moving inventory sold at a modest discount, unused equipment sold outright, and marketable securities held past their purpose all represent liquidity trapped in the wrong form. Each conversion moves value from outside the numerator to inside it.

Make It a Monthly Habit, Not a One-Time Calculation

A single DIR reading is a snapshot; twelve of them are an early-warning system. The businesses that benefit most compute the ratio at every month-end close, alongside their other financials, and investigate any move of more than a few days in either direction.

The DIR pulls from all three financial statements at once — the balance sheet for cash, securities, and receivables; the income statement for operating expenses; the cash flow statement for non-cash adjustments. If your receivables aging is current, your expenses are categorized consistently, and your reconciliations are done monthly, the whole calculation takes ten minutes. If your books are three months behind and receivables are a mystery balance, it takes a forensic weekend — which is precisely when you can least afford one.
