If your per-acre rate is off by even a few dollars, a 30,000-acre season quietly turns a profit into a loss — and you won't feel it until the operating note comes due in winter.
Custom harvest crews — the "wheaties" who chase the ripening wheat line from the Texas-Oklahoma border in May all the way to Montana and the Canadian border by fall — run one of the most unusual small businesses in America: a migratory service company with million-dollar equipment, a seasonal crew living in trailers, and a selling season compressed into about six months. This guide covers how to price per-acre work, track the true cost of the road, handle seasonal labor, and depreciate a machine that only works a few weeks a year.
How a Custom Harvest Business Actually Makes Money
A custom harvest crew sells one thing: harvested acres, delivered on the exact days the crop is ready. Farmers hire you because owning a late-model combine for their own few hundred acres makes no economic sense; you make money by keeping that machine cutting 12 to 18 hours a day across thousands of acres in state after state.
The classic season starts on the Red River between Texas and Oklahoma in the third week of May and moves north roughly every week to ten days — Kansas, Colorado, Nebraska, the Dakotas, Montana — finishing with fall crops before Thanksgiving. A good crew can cut around 1,000 acres of wheat a day at peak. Over a full season, a two- or three-combine outfit commonly harvests tens of thousands of acres.
Revenue comes in three common pricing forms, often combined:
- Flat per-acre rate. A base price per acre for combining, with add-ons for grain cart and hauling. University custom-rate surveys put combining-only in the mid-$30s per acre for corn and soybeans in recent years, with full harvest (combine plus grain cart plus local haul) in the mid-$40s — and rates have been climbing 4 to 12% between survey cycles as fuel and machinery costs rise.
- Per-acre plus per-bushel overage. A base rate covering yields up to a threshold (say 20 bushels per acre for small grains), plus a per-bushel charge — around $0.23 per bushel in some state surveys — on everything above it. This protects you when a bumper crop slows ground speed and burns more fuel per acre.
- Minimums and surcharges. A minimum acreage or minimum charge per stop (moving a combine 150 miles for 40 acres is a loss at any per-acre price), plus fuel surcharges when diesel spikes mid-season.
The lesson for your books: never record the season as one lump of "harvest income." Track revenue per stop — acres, crop, yield overage, cart and haul charges — so you can see which clients and which legs of the run actually made money.
Price the Acre Like a Business, Not a Neighbor
Too many crews set rates by asking what the neighbor charges. Build your rate from your own costs instead, and use the published custom-rate surveys — Iowa State's annual Farm Custom Rate Survey, Illinois farmdoc machinery cost estimates, Nebraska and Ohio's biennial surveys — as a reality check, not a price list.
A defensible per-acre rate covers five buckets:
- Fuel and DEF. A combine in heavy wheat can burn 10+ gallons of diesel an hour. At 1,000 acres a day across multiple machines, fuel is your largest variable cost. Illinois estimates put combining corn at over $54 per acre in total machinery cost — fuel is a big slice of that.
- Labor. Drivers, cart operators, truck drivers, and a cook or crew boss. Include wages, payroll taxes, workers' compensation, housing, and meals — not just the hourly rate.
- Repairs and maintenance. Belts, sickle sections, concaves, tires, oil. Budget them per separator-hour from your actual history, and accrue a reserve monthly during the season rather than expensing breakdowns as surprises.
- Depreciation and interest. The combine, headers, grain carts, semis, and trailers. This is the bucket most crews undercount — more on it below.
- Transport and overhead. Lowboy moves between stops, oversize permits, insurance, cell and GPS subscriptions, shop tools, and office time. Deadhead miles between clients are real costs; jobs 150 miles apart need a move charge or they need to be declined.
Add a profit margin on top — 10 to 15% is a common target — and compare the result to the survey averages. If your computed rate is far above the survey, your costs (usually repairs on aging machines or too much road time) need attention, not your price.
Costing the Road: The Expenses Landlocked Businesses Never See
The migratory part of the business creates cost categories a stationary shop never faces. Each one needs its own ledger account so you can see what the road really costs:
- Crew housing and meals. Most crews furnish housing (trailers or rentals) and meals at no charge to seasonal workers. These are deductible business expenses — track lodging, groceries, restaurant meals on move days, and campground or hookup fees separately.
- Equipment transport. Moving combines between distant stops on lowboys, plus your own fuel for semis, pickup trucks, and service vehicles. Keep transport costs per leg so you can attach a move charge to the right client.
- Rain days. When it rains for two weeks in south Texas, income is zero and costs keep running — wages, food, lodging, loan payments. Price a contingency into every rate (experienced crews treat weather downtime as a budgeted line item, roughly 10 to 20% of available days), and keep a cash reserve that covers at least a month of road overhead.
- Multi-state compliance. Trucks running the harvest route deal with fuel-tax reporting (IFTA), apportioned registration (IRP), and oversize permits. Keep truck logs and fuel receipts by state; the penalties for guessing dwarf the bookkeeping time.
- Communications and technology. Yield monitors, GPS subscriptions, tablets, and cell boosters. Small individually, material across a six-machine fleet — and yield data doubles as your proof of acres and bushels if a client disputes an invoice.
A practical structure: one profit center per combine (or per crew), with sub-accounts for each major stop. At season's end you can rank stops by margin per machine-day and cut the losers next year.
Seasonal Labor: Wages, Housing, and Classification
Crews typically run on seasonal labor — returning college students, farm kids, international workers, and career combine drivers — working very long days for a compressed season. Get three things right:
Withholding and reporting. Seasonal employees are employees: withhold income and payroll taxes, file Forms 941, issue W-2s. "Paid at the end of harvest" is fine as a pay schedule; "paid in cash with no paperwork" is not — the penalties and the workers' comp exposure will erase a season's profit.
Housing and meals. Lodging furnished for the employer's convenience (a crew trailer parked where the work is) and meals furnished on the work premises can be excludable from wages under the right conditions — but the rules are specific, and state wage laws add their own requirements. Document the arrangement in writing and confirm the tax treatment with your preparer rather than assuming.
H-2A and visa workers. Some crews supplement with temporary foreign agricultural workers. The H-2A program carries fixed obligations — the AEWR wage floor, free housing meeting standards, inbound and outbound transportation, and strict filing timelines. Rule changes can force hiring timelines months earlier than expected, so start the paperwork long before May. The administrative cost belongs in your per-acre rate, not absorbed as overhead.
Workers' compensation. Agricultural and trucking classifications are among the pricier comp codes, and one claim can move your experience modification rate for years. Track payroll by class code accurately — shop time, driving time, and field time may rate differently — and review your mod factor every renewal.
Depreciating a Combine That Works Six Weeks a Year
Here is the tax concept that surprises new crew owners most: a combine used intensely for part of the year is still farm machinery for depreciation purposes, and the write-off schedule does not care that it sits idle all winter.
- Recovery period. Combines and most farm machinery are 7-year MACRS property, depreciated with the 150% declining-balance method under GDS (10 years under ADS). The half-year convention applies, so an asset placed in service mid-year gets a half year of depreciation in year one regardless of how many acres it cut.
- Section 179 expensing. Combines qualify for Section 179, letting you expense qualifying purchases up to the annual limit (well over $1 million, indexed) against taxable income in the year placed in service — subject to taxable-income and phase-out limits. A crew buying a $500,000 combine can often deduct the full cost in year one if income supports it.
- Bonus depreciation. For qualifying property, 100% bonus depreciation is available again for property acquired after the 2025 tax-law change (OBBBA), restoring first-year full expensing alongside Section 179. You can mix and match: Section 179 on one machine, bonus on another, regular MACRS on the rest.
- New vs. used. Used equipment qualifies for both Section 179 and bonus depreciation (as long as it's new to you), and used combines depreciate over the same 7-year class. Given how fast combines lose value in their first seasons, many profitable crews buy 2- to 4-year-old machines and let someone else take the steepest depreciation — while still expensing their own purchase aggressively.
- Recapture. If you expense a combine and sell or trade it a few years later for strong resale value, depreciation recapture can convert part of the gain to ordinary income. Plan trades with your preparer before year-end, not after the dealer has the machine.
Keep a fixed-asset register with each machine's purchase date, cost, Section 179 taken, bonus taken, and book vs. tax depreciation. When you run four combines, two heads per combine, carts, semis, and trailers, this register is the difference between a clean return and a February scramble.
The KPIs That Separate Profitable Crews From Break-Even Ones
Run these numbers monthly during the season, not once in December:
- Revenue per machine-day. Total stop revenue divided by days the machine was committed (including rain days). This is your single best pricing signal.
- Cost per acre. All-in cost — fuel, labor, repairs, depreciation, transport, overhead — divided by acres cut. Compare against your quoted rate continuously.
- Fuel gallons per acre. Spikes reveal dull cutting parts, wrong ground speed, or tough crop conditions before they become losses.
- Repair cost per separator-hour. Track from the hour meter. A machine whose per-hour repair cost doubles year over year is telling you to trade it.
- Collection days. Invoice the day the last acre is cut, with terms no longer than 15 to 30 days. A crew owed for 8,000 acres while funding the next leg's diesel is financing its customers for free — consider a mobilization deposit for new clients.
Common Mistakes That Eat a Harvest Crew's Margin
- Eating the move. Harvesting 200 acres 150 miles from the last stop at the same per-acre rate as a 2,000-acre block next door. Charge mobilization separately.
- No yield-overage clause. A 70-bushel wheat crop takes nearly twice the machine time of a 35-bushel one. Without a per-bushel overage, bumper crops punish you.
- Mixing the farm and the crew. If you also farm at home, keep the custom operation's income, machines, fuel, and labor in separate accounts. Commingled books make per-acre costing impossible and muddy farm-program and tax positions.
- Forgetting the off-season. Insurance, shop rent, loan payments, and bookkeeping run 12 months on 6 months of income. Budget monthly owner draws from a reserve, not from the August checking balance.
- No written harvest agreement. Acres, rate, overage terms, minimums, fuel surcharge trigger, payment terms, and what happens when rain splits a job across two weeks. A one-page agreement prevents most disputes — and documents the income for lenders.
