If that stings, you are in crowded company: in a national industry survey, 55 percent of quick lube operators admitted they answer questions about their own shops from memory rather than from their records.
Memory is a terrible bookkeeper. A fast-lube shop is a high-volume, low-ticket business where a dollar of oil over-poured on every car, a filter rung up at the wrong price, or a slow Tuesday nobody staffed correctly compounds across thousands of tickets a year. The shops that win do not necessarily charge more — industry data shows the quickest shops actually run tickets about $7 below average while pushing nearly 50 cars a day through the bays. They win because they know their numbers per car, per bay, per day.
Here is how to set up your books and your KPIs so every car that rolls out tells you exactly what it made.
Why a Quick Lube Is Not a Regular Repair Shop (on the Books)
General auto repair lives on labor: big tickets, long jobs, parts ordered per vehicle. A quick lube lives on throughput: small tickets, ten-minute visits, and consumables that flow out of bulk tanks rather than off a parts shelf.
That difference changes the accounting in three ways:
- Your inventory is liquid. Conventional, synthetic blend, and full synthetic sit in bulk tanks measured in gallons, not in boxed units on a shelf. You reconcile by dipping a stick, not by counting boxes.
- Your margin lives in the mix, not the markup. The base oil change is the traffic driver; the profit comes from what rides along with it — cabin and engine air filters, wiper blades, transmission and coolant fluid exchanges, and other big-ticket add-ons.
- Small leaks scale fast. Two extra ounces of bulk oil per car across 30 cars a day, six days a week, is real money by year-end. So is a $2 filter price that never got updated in the point-of-sale system.
Set up the books to match this reality: track revenue and cost per car, reconcile bulk product by volume, and review the add-on mix daily, not monthly.
Know Your Cost of Goods Per Car — the One Number That Rules Everything
Ask veteran operators for the single metric every owner should know cold, and the answer comes back the same: cost of goods. Not revenue. Not car count. Cost of goods — what the oil, filter, and consumables in each service actually cost you.
Build it from the ground up for each service tier:
- Bulk oil cost per quart. Take the delivered price per gallon (invoice price plus any delivery or fuel surcharge, divided by gallons delivered) and divide by four. Track conventional, blend, and full synthetic separately — the spread between them is where pricing mistakes hide.
- Filter cost per unit. The oil filter, plus the average cost of air and cabin filters actually installed, weighted by how often each sells.
- Shop consumables per car. Drain plug gaskets, cleaners, gloves, paper floor mats, stickers. These look trivial until you divide a month of shop-supply invoices by car count and find they cost more per car than you assumed.
Add those three and you have true product cost per oil change, per tier. Compare it against the menu price and you have gross profit per car before labor — the number that tells you whether a coupon, a fleet discount, or a "$19.99 conventional special" is marketing or self-harm.
Recompute the per-quart cost every time a bulk delivery lands, not once a quarter. Oil prices move, surcharges appear, and a price book updated three deliveries ago silently donates margin on every ticket.
Bulk Tanks: Reconcile Book Against Stick
Bulk oil is the easiest place in the shop to lose product without losing a customer. Over-pours, drips, spills, mis-keyed viscosities at the register ("we sold 40 quarts of 5W-30 but the tank says 55 are gone") — all of it shows up in exactly one place: the gap between what the books say should be in the tank and what the dipstick says is actually there.
Run a simple weekly reconciliation per tank:
- Book inventory = last week's stick reading + gallons delivered − gallons sold (from POS reports by viscosity).
- Stick inventory = this week's dipstick reading converted through the tank chart.
- Variance = stick minus book, in gallons and as a percentage of gallons sold.
A small, consistent negative variance is normal handling loss. A large or growing one means over-pouring, theft, a register mapping error, or a tank problem — and each cause has a different fix, so investigate before you adjust. Write the confirmed shrinkage off to a dedicated shrinkage or inventory-adjustment account rather than burying it in cost of goods sold; lumping it in makes your per-car product cost look worse than it is and hides the operational problem.
Two bookkeeping rules keep this clean. First, bulk oil on hand is an inventory asset, and it becomes cost of goods sold only when it goes into a customer's crankcase — expensing the whole delivery on arrival overstates that month's costs and understates the next. Second, count and reconcile at the same time each week, with the same person following the same procedure; reconciliation only works when the measurements are comparable.
Filters and Small Parts: the Quiet Margin Leak
Oil gets the attention, but filters and small add-ons quietly decide whether the month was good. Three controls cover most of the leakage:
- Price-book discipline. Every filter SKU, blade size, and fluid-exchange service in the POS must carry today's cost and today's price. When a supplier raises the cost of the two most common air filters by $1.50 each and nobody updates the register, you will sell hundreds of them at the old margin before anyone notices.
- Received-vs-billed matching. Match supplier invoices to what was actually received before you pay. Short shipments of fast-moving filters are common enough that "trust and pay" costs real money over a year.
- Separate the add-ons in the ledger. Book base oil-change revenue apart from filter revenue and fluid-service revenue. When the categories are separate, a glance at the monthly profit and loss tells you whether the ticket average rose because you raised prices (good) or because the crew finally started selling cabin filters again (also good, but a different lesson).
Used Oil: a Cost Center That Can Pay You
Every gallon you pour in eventually comes back out, and the drain-back barrel is regulated. Under the federal used-oil management standards, quick lubes must store used oil in tanks or containers in good condition, label them, clean up releases, and — critically — never mix used oil with solvents or hazardous waste, because mixing can reclassify the whole tank and turn a routine pickup into a costly hazardous-waste disposal.
Handled right, used oil is at worst a small line item and at best a revenue trickle:
- Track disposal as its own expense line. Do not bury hauling fees in general shop supplies. When crude markets are weak, re-refiners and collectors may charge per gallon for pickup; when markets are strong, they may pay you for the same oil. A dedicated account shows the swing and keeps the negotiation honest.
- Log every pickup with gallons and dollars. Gallons out should roughly track gallons of bulk oil sold, minus top-offs and carry-out. If the math drifts far apart, something is wrong on one side or the other.
- Budget conservatively. Industry experience says to budget for paying roughly a dollar a gallon for disposal in soft markets, and treat any payment received in strong markets as upside — not as a planned offset baked into pricing.
One compliance note for the books: keep pickup manifests and invoices filed by date. If a regulator ever asks where your used oil went, "the hauler takes it" is not documentation. Dated manifests are.
Labor: Measure Cars Per Labor Hour, Not Just Payroll
Labor is your biggest controllable expense, and in a quick lube it behaves differently than in general repair. There is no flat-rate billing to absorb inefficiency — there are only cars per hour. The industry benchmark worth memorizing: roughly 0.95 cars per labor hour — car count for the day divided by total labor hours worked that day. A ten-hour day with four techs that services 36 cars hits 0.90; 38 cars hits 0.95.
Two margin targets from experienced operators pair with that productivity number:
- 80 percent gross profit on labor. Compute a labor cost per service: fully loaded hourly cost divided by services per hour. If a tech costs $16 an hour all-in and the bay turns four oil changes an hour, that is $4 per car per tech — $8 with two techs on the car. Price and staff against that math.
- 50 percent gross profit on parts. Filters, blades, and fluids sold over the counter of the service should clear this bar on average; the base oil change runs leaner by design and the add-ons carry the blend.
Watch the ratio more than the raw payroll dollars. A week with higher labor cost that produced proportionally more cars at a strong ticket average is a good week. A week with flat labor and sagging car count is the problem — and it usually traces to scheduling (too many techs on dead Tuesday mornings, too few on Saturday rushes) rather than wages.
The Five KPIs to Review Every Day
Industry veterans track dozens of metrics, but five explain nearly all of a shop's performance. Review them daily — the feedback loop is the whole point in a business that serves 30 to 50 cars a day:
- Car count. The volume engine. National survey data puts the overall average in the high-30s per day, with the quickest shops near 48. If your count slides for two weeks, diagnose before you discount: visibility, reviews, and wait times move this number more than price does.
- Average ticket. The sweet spot in recent national surveys sits around $100, with the large majority of shops at $75 or more and nearly four in ten above $100. Know yours by service tier, and know exactly which change moved it when it moves.
- Big-ticket items per car. Track add-on sales relative to car count — how many air filters, cabin filters, blades, and fluid exchanges per 100 cars. This ratio is the purest read on your service-writing process, and it responds to coaching within days.
- Bay time vs. ticket trade-off. Speed and ticket pull in opposite directions: the fastest shops run lower tickets, while the highest-ticket shops hold cars roughly eight minutes longer. Decide deliberately which shop you are instead of drifting into slow and cheap.
- Gross profit per car. Revenue per car minus product cost per car minus labor cost per car. This single number nets out every pricing, upsell, waste, and staffing decision into one verdict per vehicle. Trend it weekly.
Post the daily scorecard where the crew can see it. Techs who know the cabin-filter-per-100-cars ratio respond to it; techs who only hear "sell more" do not.
Mistakes That Quietly Erase the Margin
- Expensing bulk deliveries on arrival. It wrecks monthly comparisons and hides true per-car cost. Inventory asset first, cost of goods at the point of sale.
- One blended oil cost. Averaging conventional and full synthetic into a single per-quart figure makes conventional look unprofitable and synthetic look better than it is. Cost each viscosity separately.
- Stale price books. Supplier costs move; register prices do not move themselves. Reconcile cost changes to register prices monthly at minimum.
- Burying shrinkage in cost of goods. Unexplained loss booked straight to product cost punishes your pricing math for an operations problem. Separate account, investigated monthly.
- Staffing to the rush, all week. Saturday staffing on a Tuesday burns the cars-per-labor-hour ratio. Schedule to the day's demand curve.
- Chasing ticket average with discounts. A coupon that buys ten extra cars at negative gross profit per car is not growth. Check gross profit per car with and without the promotion before renewing it.
- Ignoring the drain-back barrel. Unlogged pickups, mixed fluids, missing manifests — each one converts a minor line item into a compliance exposure.
