You just bought a $180,000 CNC machine because your accountant said profits were up 22% this year. Eighteen months later, the machine sits idle two days a week, your working capital is tied up in raw stock you didn't need yet, and the "profit" that justified the purchase has evaporated into debt service and depreciation. Your income statement never warned you. A different number would have.
That number is Return on Net Assets, or RONA — a ratio that most small business owners have never calculated, even though it's one of the clearest signals of whether the equipment, inventory, and working capital tied up in the business are actually earning their keep.
If you run a business where trucks, machines, buildings, or inventory make up a big share of what you own — a machine shop, a landscaping company, a bakery, a fleet of delivery vans, a construction contractor, a retailer sitting on seasonal stock — RONA answers a question your P&L can't: are the assets themselves pulling their weight, or are they quietly draining cash while the income statement looks fine?
What RONA Actually Measures
Return on Net Assets compares the profit a business generates to the assets it took to generate that profit — specifically the fixed assets (equipment, vehicles, buildings, machinery) plus the net working capital tied up in day-to-day operations (inventory and receivables, minus what you owe short-term).
The formula:
RONA = Net Income ÷ (Fixed Assets + Net Working Capital)
Where:
- Net Income is your bottom-line profit after all costs, expenses, and taxes
- Fixed Assets are the long-term physical stuff — property, equipment, vehicles, machinery
- Net Working Capital is current assets (cash, inventory, receivables) minus current liabilities (short-term debt, payables)
A simplified version some small business owners use — especially in manufacturing and other equipment-heavy trades — swaps net income for EBITDA and fixed assets for the replacement value of plant and equipment plus inventory on hand. Either version answers the same question: for every dollar tied up in the physical and working-capital guts of the business, how many cents of profit come back out?
A Worked Example
Say a small commercial printing shop has:
- Net income: $140,000
- Fixed assets (presses, cutters, delivery van, building improvements): $900,000
- Net working capital (paper inventory, receivables, minus payables): $300,000
RONA = $140,000 ÷ ($900,000 + $300,000) = $140,000 ÷ $1,200,000 = 11.7%
Is that good? On its own, you can't tell — RONA only means something next to a benchmark.
What Counts as a Good RONA
Unlike some ratios with a universal target, RONA is industry-relative. As a rough starting point, anything above 5% is generally considered acceptable, and above 20% is considered outstanding — but the number that actually matters is what similar businesses in your trade are earning on their asset base, not an arbitrary line in the sand.
Capital-intensive industries — manufacturing, construction, trucking, hospitality, utilities — naturally run lower RONA than asset-light service businesses, because the denominator (all that equipment and inventory) is so much larger. A landscaping company with $50,000 in mowers and trailers will post a very different RONA than a bookkeeping firm with a laptop and a home office, and that's expected, not a red flag. Compare your printing shop against other print shops, your machine shop against other machine shops. A 12% RONA might be mediocre in one trade and excellent in another.
What matters more than the single-year number is the trend. A RONA that's climbing from 8% to 11% to 14% over three years tells you the business is squeezing more profit out of the same (or a shrinking) asset base — you're getting more efficient. A RONA that's sliding the other direction, even while revenue grows, is an early warning that new equipment or inventory purchases aren't paying for themselves as fast as the old ones did.
Why RONA Catches What ROA and ROE Miss
Most small business owners have at least heard of Return on Assets (ROA) and Return on Equity (ROE). RONA is a close cousin, but it isolates a more useful slice of the balance sheet:
- ROA = Net Income ÷ Total Assets. It includes everything — cash sitting in the bank, investments, goodwill, anything else on the balance sheet — which can dilute the picture for a business where most value creation happens through equipment and inventory turnover, not through cash reserves.
- ROE = Net Income ÷ Shareholder Equity. This tells you how hard your own invested capital is working, but it's heavily influenced by how much debt you've taken on — a highly leveraged business can post a flattering ROE while its actual operations are mediocre.
- RONA strips out the noise and asks specifically: how productive are the fixed assets and working capital that the operating business actually depends on? Because it excludes non-operating assets and isn't distorted by your capital structure, it gives owners of equipment- and inventory-heavy businesses a cleaner read on operational efficiency than either ROA or ROE alone.
That's why RONA (and its close relative, Return on Capital Employed) is the metric equipment-heavy industries — manufacturing, mining, process industries, fleet-based service businesses — tend to lean on when deciding whether to expand, replace aging equipment, or hold off. Where RONA Goes Wrong — and How to Read It Correctly
Comparing across industries. A 6% RONA in trucking and a 25% RONA in software consulting aren't telling you trucking is failing — they're measuring fundamentally different asset structures. Always benchmark within your own trade.
Ignoring the trend for a single snapshot. One quarter's RONA can be skewed by a big equipment purchase that hasn't started earning yet, a slow inventory season, or a one-time expense. Look at four to eight quarters before drawing conclusions.
Forgetting that new equipment temporarily drags the ratio down. Buy a new $200,000 truck and your fixed-asset base jumps immediately, while the profit it generates ramps up gradually. A dip in RONA right after a major purchase isn't necessarily a bad sign — it's the ratio doing exactly what it's supposed to do: making you wait for proof that the asset earns its cost before you buy the next one.
Using inconsistent working capital figures. Net working capital swings with seasonal inventory builds, slow-paying customers, or a supplier who just tightened payment terms. If your bookkeeping doesn't cleanly separate current assets and liabilities from long-term ones, your RONA calculation will be noisy quarter to quarter regardless of how the business is actually performing.
Why This Depends on Clean Books, Not Just a Calculator
RONA is only as good as the numbers feeding it. If your fixed assets are lumped in with everything else, if inventory value is a guess instead of a tracked figure, or if "net income" actually includes owner draws or personal expenses run through the business, the ratio will mislead you rather than inform you.
