If you run self-checkout lanes in your store, your shrinkage rate is probably about a third higher than it would be without them. That is not a guess from a vendor selling you cameras. It is the headline finding of the largest academic study of self-checkout loss ever conducted, published in 2026: stores with self-checkout post losses 33% higher than comparable stores without it, and the damage starts in year one.

For a small retailer, that finding lands differently than it does for a national chain. You cannot absorb an extra half point of shrink the way a billion-dollar grocer can. A single percentage point of sales walking out the door unrecorded can be the difference between a profitable quarter and a breakeven one. This post walks through what the new data actually says, how your competitors are responding, and — most importantly — how to record shrinkage and loss-prevention spending in your books so you can see the problem clearly and prove your fixes are working.

What the 2026 ECR Data Actually Says

The ECR Retail Loss Group's Self-Checkout Loss 2026 report, led by Professor Adrian Beck, pooled loss data from dozens of retailers across multiple countries, including 19 before-and-after studies and a series of with-and-without comparisons. The numbers are worth quoting precisely, because they are more specific than anything previously published:

  • First-year impact. Stores measured at least a year after installing self-checkout showed an average shrinkage increase of 0.26 percentage points — a 22% jump in loss versus their own pre-installation baseline.
  • With versus without. Comparing stores that have self-checkout against control stores that do not, the gap is 0.42 percentage points — losses run 33% higher in self-checkout stores. That gap is narrower than the one reported in the group's 2018 study, but it is still enormous against typical grocery margins.
  • Utilization slope. The more transactions flow through the machines, the worse it gets. The report estimates that each additional 1% of sales going through self-checkout adds roughly 0.03 to 0.05 points of shrink. Pushing customers toward the kiosks to save labor hours has a measurable cost on the shrink line.
  • Non-scanning dominates. Items that are never scanned at all account for about 0.44% of self-checkout sales — and nearly one-tenth of all recorded store shrinkage. A separate shopper survey found one in five self-checkout users admitting they sometimes, often, or always fail to scan an item.
  • Produce codes bleed. Where customers use the price look-up (PLU) menu for loose items, roughly 2% of those transactions generate a loss — the wrong code, the wrong weight, the wrong item. Blended across all transactions, that is about 0.2% of every sale leaking through the produce menu alone.
  • Error versus theft. Retailers estimate that, on average, close to half of self-checkout loss is deliberate, which means the other half is honest customer error: confusing interfaces, age-check friction, and the dreaded "unexpected item in bagging area" message that teaches shoppers to work around the system rather than with it.

One caveat from the researchers themselves: shrinkage is a catch-all measure, and not every point of it can be laid at the kiosks' feet. But the direction and rough magnitude are consistent across every method they tried — before-and-after, with-and-without, and utilization analysis across 1,744 stores.

The Industry Backdrop: Shrink Is Down Overall, but Small Retailers Hurt Most

Zoom out, and the national picture looks almost reassuring. The National Retail Federation's latest security survey put average shrink at 1.33% of sales, down from 1.44% the year before, with nearly three in five retailers saying shrink was flat or falling. External theft (shoplifting plus organized retail crime) remains the largest slice at about 36%, followed by employee theft at 33%, paperwork errors at 19%, and vendor fraud at 6%.

Two footnotes matter more than the headline for a small operator:

First, the pain is concentrated at your end of the market. Survey data on small and midsize retailers found 68% running shrink rates above the 1.5% industry benchmark. Chains have asset-protection teams, exception-based reporting, and locked cases; independents often have a gut feeling and a year-end count.

Second, the NRF itself now argues that the shrink percentage understates the real damage. At its 2026 PROTECT conference, retail leaders pushed a "total retail loss" framework that counts fraud, supply-chain theft, inventory inaccuracy, and operational failures alongside classic shrinkage. If your books only track the gap between expected and counted inventory, you are missing the margin lost to mis-scans, refund abuse, and vendor short-shipments that never touch the shrink line.

The big chains are responding with their wallets. Dollar General pulled self-checkout out of thousands of stores and limited the remaining lanes to small baskets — then reported shrink improving and gross margin rising more than 100 basis points, with lower shrink contributing the bulk of it. Target capped self-checkout baskets, Walmart restricted some lanes to members, and grocers from Aldi to regional chains have paused or scaled back kiosk rollouts, citing shrinkage, unreliable technology, and customer complaints.

The lesson is not that every small retailer should rip out the machines. It is that the labor savings have a price tag, and most independents have never actually computed it. That computation starts in your chart of accounts.

How to Book Shrinkage So You Can See It

Most small retailers record shrinkage by accident rather than by design. They count inventory at year-end, plug the difference into cost of goods sold, and move on. That satisfies the tax return, but it destroys the information you need to manage the problem. Do it deliberately instead.

Step 1: Count on a schedule, not just at year-end

Shrinkage is the difference between what your records say you should have and what is physically on the shelf. You cannot book what you never measure. Full wall-to-wall counts are disruptive, so adopt cycle counting: count a rotating slice of SKUs every week, prioritizing high-value, high-shrink, and self-checkout-adjacent categories. Weekly counts in a small store take an hour and turn shrink from an annual surprise into a trend line you can react to.

Step 2: Use a separate shrinkage account

The textbook entry for a shrinkage adjustment is simple:

  • Debit Cost of Goods Sold (or a dedicated Inventory Shrinkage account) for the cost value of the missing goods
  • Credit Inventory for the same amount

For management purposes, the dedicated account is far better. When shrink hides inside COGS, your gross margin silently degrades and you cannot tell whether the problem is theft, spoilage, or supplier pricing. Step 3: Accrue shrink monthly, true up at count

Waiting for the annual count means eleven months of overstated inventory and understated COGS on your internal statements. The standard fix is a monthly accrual: book estimated shrink as a percentage of sales based on your history (start with the NRF's 1.33% if you have no history of your own, then calibrate), and reverse or adjust the accrual when the physical count lands. Retailers have used this method for decades, and tax rules generally permit shrinkage estimates computed from a sound system anchored by regular physical counts. The discipline matters more than the precision: a rough monthly number you review beats an exact annual number you discover in February.

Step 4: Remember the tax effect

Shrinkage reduces ending inventory, which increases cost of goods sold, which lowers taxable income. That is a real tax benefit, but it is a consolation prize, not a strategy — you are still losing the goods. The practical implication is documentation: keep your count sheets, accrual workpapers, and adjustment entries organized. If ending inventory drops sharply in a year you installed self-checkout, you want a paper trail showing the decline is measured shrink, not sloppy records.

How to Book Loss-Prevention Spending So You Can Judge It

Once shrink is visible, every fix you buy needs to be visible too — otherwise you can never answer the only question that matters: did the spending reduce the loss by more than it cost? Classify each type of outlay correctly:

Operating expenses (deduct now). Attendant wages for the self-checkout corral, guard or monitoring service contracts, mystery-shopping programs, retail-loss audits, and training all belong in operating expenses, ideally under a dedicated Loss Prevention heading rather than buried in general labor or professional fees. Monthly software subscriptions for exception-based reporting or video analytics are operating expenses as well.

Capital equipment (capitalize and depreciate). Cameras, servers, electronic article surveillance gates, smart carts, locked merchandising cases, and computer-vision self-checkout retrofits are fixed assets. Put them on the balance sheet and depreciate them — and check whether Section 179 expensing or bonus depreciation lets you write off the full cost in year one, which for most small retailers it will. The key discipline is tagging each asset to the location it protects, so a multi-store operator can compare shrink trends store by store against the capital deployed there.

Consumables and small wares. RFID tags, security labels, ink tags, and spider wraps are supplies. Book them to a loss-prevention supplies account or fold them into COGS consistently — just pick one treatment and keep it, because flip-flopping between periods makes trend analysis meaningless.

Shrink recovery. Vendor chargebacks for short shipments, restitution payments, and insurance recoveries are not negative expenses in most cases — record them as other income or as a credit against the shrinkage account, and keep them separate from sales. Netting recoveries against shrink in one account gives you the truest "net shrink" KPI; recording them as revenue flatters sales and confuses margin analysis.

With both sides booked cleanly, the ROI math is straightforward: compare the change in monthly shrink dollars (at cost) before and after an intervention against the monthly cost of the intervention. A Practical Playbook for Small Stores With Self-Checkout

Data and bookkeeping only matter if they drive action. The retailers getting self-checkout loss under control tend to converge on the same measures:

  1. Cap basket sizes. Follow the chains: limit kiosks to small baskets (ten items is the common line) and route full carts to staffed lanes, where scan accuracy is dramatically higher.
  2. Staff the corral properly. The ECR research found that hosts overseeing too many machines feel unable to monitor them effectively. One attentive attendant per four to six kiosks beats two distracted ones per twelve.
  3. Tame the PLU menu. Put your top twenty produce codes on photo buttons, audit weighed-item accuracy weekly, and consider pre-bagging high-shrink bulk items. The produce menu is a known 2%-loss zone — treat it like one.
  4. Measure shrink by lane type. If your POS can tag transactions by lane, reconcile voids, no-sales, and weight overrides per lane weekly. Unexplained spikes at one kiosk usually mean a malfunctioning scale or a regular who has learned to exploit it.
  5. Count the high-risk categories monthly. Razor blades, cosmetics, liquor, baby formula, and teeth-whitening strips top every high-shrink list. Monthly cycle counts on these SKUs pay for themselves in early warning alone.
  6. Price the labor trade honestly. Self-checkout saves cashier hours but adds attendant hours, maintenance contracts, and shrink. Recompute the trade annually with your own shrink data — the chains that pulled back did exactly this math and did not like the answer.

Common Mistakes to Avoid

  • Burying shrink in COGS with no separate account. You cannot fix a number you cannot see. Break it out this month, even if you have to estimate the opening balance.
  • Expensing capital LP equipment. Writing a $20,000 camera system straight to expense overstates this year's costs and understates your asset base — and it makes year-over-year shrink-ROI comparisons meaningless.
  • Skipping counts because "we know our store." Every retailer in the ECR study thought it knew its store. The ones measuring properly found losses 22% above their own baselines.
  • Treating the shrink percentage as the whole story. Mis-scans that undercharge but still record a sale, refund fraud, and vendor shortages bleed margin without touching inventory counts. Track total retail loss, not just the count gap.
  • Buying technology without a before-and-after read. No baseline, no verdict. Record at least three months of lane-level shrink data before installing any system you expect to pay for itself.
