Here is an uncomfortable piece of math: if a customer returns a $40 item, getting it back can easily cost you more than $20 by the time you pay return shipping, receiving labor, inspection, repackaging, and the markdown on a unit that can no longer sell as new. On a low-priced SKU, the return trip costs more than the item is worth. That is why roughly a third of retailers — Amazon, Target, and Chewy among them — now issue returnless refunds: the customer gets their money back and keeps the product, because asking for it back would only make the loss bigger.

Returnless refunds are a genuinely useful margin tool. They are also a bookkeeping trap. Sellers routinely book them like ordinary returns — restocking inventory that never came back, reversing cost of goods sold that should stay put, and quietly inflating both inventory and gross margin until the next physical count delivers the bad news. This guide covers both halves: the decision math for when a returnless refund is the cheaper option, and the exact entries that keep your books honest when no box ever arrives.

What a Returnless Refund Actually Is

A returnless refund (sometimes called a "keep-it" refund) is a full or partial refund issued without requiring the customer to ship the item back. The customer files a return request; instead of a prepaid label, they get their money and instructions to keep, donate, or discard the product.

The practice went mainstream because reverse logistics got expensive faster than products did. E-commerce return rates run around 20% of online orders — roughly three times the in-store rate — and U.S. retail returns approached $850 billion in a recent year. Every one of those returns triggers a chain of costs the original sale never had: return postage, receiving and inspection labor, repackaging, and the harsh reality that a large share of returned units can't be resold at full price anyway.

Amazon popularized the model with eligibility filters that are worth copying: items under a price ceiling (commonly $75), no dangerous goods, and no history of return abuse on the buyer's account. Surveys suggest about one-third of retailers already offer returnless refunds and another quarter or more plan to.

The Break-Even Math: When Keeping It Beats Shipping It

The decision comes down to one comparison per SKU:

Cost of a traditional return = return shipping + receiving/inspection labor + repackaging + expected value loss on resale (markdown, liquidation, or disposal)

Cost of a returnless refund = the refund itself (which you pay either way) + the cost of the unit you gave up (already spent) + a fraud/abuse premium

Since the refund is paid in both scenarios, the real comparison is narrower: does the recoverable resale value of the returned unit exceed the cost of getting it back and processing it?

Work a concrete example. You sell a kitchen gadget for $40 that costs you $14 wholesale:

  • Traditional return: $8 return shipping + $5 receiving, inspection, and repackaging labor + expected resale recovery of only $10 (it comes back opened, sells at a discount or goes to liquidation). Net outcome: you spent $13 in processing to recover $10 of value — a $3 loss on top of the refund.
  • Returnless refund: you refund the $40 and write off nothing further, because the $14 of cost left your books when the item shipped. Processing cost: near zero.

For this SKU, demanding the item back destroys value. The break-even flips for items with high unit cost and high resale recovery — a $600 camera lens comes back, gets inspected, and resells at 90% of price. That is why the right policy is a per-SKU or per-category threshold, not a blanket rule:

  • Good candidates: low-cost items, bulky or heavy items (freight-dominated economics), perishables, hygiene products and anything unsellable once opened, and custom or personalized goods.
  • Poor candidates: high-value electronics, jewelry, and anything with strong refurbish-and-resell economics.

A practical starting policy: automatic returnless refunds under $25–30 for thin-margin, high-velocity SKUs; case-by-case review from there up to $75; always require the return above that.

The Bookkeeping: Three Scenarios, Three Different Entries

Here is where sellers go wrong. A refund is not one transaction type — it is three, depending on what happens to the inventory. Booking the wrong one misstates inventory, COGS, and gross margin simultaneously.

Scenario 1: Traditional return, item comes back resaleable

Two things happen and both get recorded. The refund reduces revenue through a contra-revenue account, and the item re-enters inventory at its original cost, reversing COGS:

Revenue goes down by $40, inventory goes up by $14, COGS goes down by $14. Gross margin on the sale fully reverses.

Scenario 2: Returnless refund — the item never comes back

This is the one to internalize: a returnless refund is economically a sales allowance, not a return. The customer keeps the goods, so no inventory arrives and there is nothing to restock. The $14 of cost correctly left your books when the unit shipped, and it stays gone. The only entry is the refund itself:

No inventory debit. No COGS credit. The sale's margin becomes negative — you carried $14 of cost against revenue that is now zero — and that is the true picture, because that is what happened.

The classic error is running a returnless refund through the same workflow as a physical return, so the system restocks a phantom unit and reverses COGS. Do that fifty times and your books show $700 of inventory sitting on a shelf that exists only in the customer's junk drawer. Inventory is overstated, COGS is understated, gross margin looks better than it is — until the next physical count produces a mysterious "shrinkage" adjustment that is actually fifty perfectly explainable refunds booked wrong. If your platform or 3PL auto-restocks on refund, configure returnless refunds as a distinct refund reason code that skips the inventory step.

Scenario 3: The item comes back, but it's worthless

Middle case: you required the return (or the customer shipped it back unprompted), and inspection says it can't be resold. Book the refund as in Scenario 1, but instead of restocking, write the unit off to an inventory-loss or write-off expense:

Why bother moving the cost from COGS to a write-off line instead of leaving it alone? Because the distinction is decision-useful. COGS should reflect the cost of goods actually sold and kept; a write-off line shows you the cost of goods destroyed in the return pipeline. If that line grows, the fix is packaging, product quality, or a returnless policy — not pricing. Burying it in COGS hides the signal.

Don't forget the sales tax

If you collected sales tax on the original order, refund it with the refund and reduce your sales tax payable accordingly — that is what the Liabilities:SalesTax-Payable posting above does. Most states let you take a corresponding credit on your next return for tax refunded to customers, but only if your records tie each refund to the original taxed sale. A refund report that nets refunds against gross sales without an audit trail is a sales-tax examination headache waiting to happen.

If you accrue estimated returns

Larger sellers following accrual best practice (and anyone applying ASC 606) book a refund liability for expected returns at sale time, along with a "right of return" asset for the inventory expected back. A returnless policy changes the second half of that estimate: for SKUs under your returnless threshold, expected returns produce no recoverable asset. Estimate the return asset only for units you will actually require back, or you will carry an asset that never converts to inventory.

Guardrails: Keeping "Keep It" From Becoming a Fraud Channel

Returnless refunds are visible to bad actors. Return fraud already costs retailers an estimated $100 billion a year, and a policy that hands out free products is an invitation if it runs unattended. The standard controls:

  • Price ceilings. Auto-approve only below a threshold ($25–75 depending on margin); review everything above it.
  • Customer-level caps. Limit each account to a small number of returnless refunds per rolling window — three to five per 90 days is a common setting — then require physical returns.
  • History checks. Flag accounts whose refund rate is far above your baseline. A buyer refunding 10% or more of their orders is a pattern, not bad luck.
  • Category exclusions. No returnless refunds on gift cards, digital goods, or high-value items regardless of who is asking.
  • A distinct reason code. Tag every returnless refund separately in your order system and your ledger. This is both a fraud-analytics requirement and — as covered above — the thing that keeps your inventory records true.

The Metrics That Tell You Whether the Policy Is Working

Once returnless refunds are tagged distinctly in your books, three numbers tell the story:

  1. Refund rate by resolution type. Total refunds split into restocked returns, write-off returns, and returnless refunds, as a share of orders. Watch the returnless share: growth driven by your thresholds is fine; growth driven by a handful of accounts is fraud.
  2. Cost per return by type. Traditional returns carry shipping and labor; returnless refunds carry only the abandoned unit cost. If a category's traditional-return processing cost persistently exceeds its resale recovery, lower its returnless threshold.
  3. True gross margin by SKU. With Scenario 2 booked correctly, a SKU with heavy returnless activity shows its real margin. Some products are only "profitable" until you count the refunds — better to learn that from the ledger than from the bank balance.
